3 Traits That Will Make You a Learning and Development Rock Star In 2020

A friend asked me to visualize the learning organization in three years and what their L&D department should do to get ready. As I thought about the answer, I realized there are three traits that will make you and your department a rock star in 2020.
Be Customer- and Learner-Focused
The learning department will be 100 percent customer focused and the “customers” are the employees (not the departments): 
  • Each person will get exactly (and only) what they need and want. There will no longer be role-based “learning plans.” There will only be a personalized learning plan. 
  • End users will own their learning and hold themselves accountable, and the learning organization will make this possible. 
  • The learning organization will not tell customers what to do; the customer will tell them what they need. All pull, no push. 
  • To support this customer-focused approach, the learning organization will have an agile, customer-focused mindset, rather than creating content that may quickly become obsolete. L&D will be highly responsive and can pivot quickly.
This customer-focused approach can only exist when L&D can provide customers with the organization’s expectations for their role. The expectations are the tasks they must perform, the behaviors that make the tasks executable, and the required levels of proficiency. That’s a competency model.
Be Curious
The learning organization will get curious and start to explore the industry of the company they are in and the audience they serve, not because they have a course to create, but to be intimately familiar with customer (learner) needs.
This will facilitate responsiveness and customer-focus, all in the context of what L&D knows their customers need to be able to do (the competency model). Competency models help L&D know how to serve their customers. They will become aware of what materials exist or need to be created for competency-based learning. They can pivot quickly to meet changing needs.
Embrace Diversity
The learning organization will provide materials that reflect true customer needs: approximately 70 percent will be activity based, 20 percent will be collaborative, and 10 percent will be formal.
  • Learning will identify activities and experiences, along with tools, templates, checklists, and the like to support learning on the job. In fact, when a new need is identified, an L&D rock star will first ask, “What activity could this person perform to learn this skill?” 
  • Learning will provide technology that supports identification of task-based mentors. Everyone in the organization is likely to be both a mentor and a mentee on a regular basis; it will simply become a part of the organizational culture. 
  • Learning may still create content, but more will be microlearning—short content that can be easily consumed in bite size pieces. The course as we know it today may still exist, but be used sparsely, mostly for large complex topics or for those who are new to the topic.
Part of embracing diversity is recognizing that you don’t have to own everything your audience needs. L&D rock stars will instead think of themselves as brokers, curating the best content and resources internally and externally. When a need arises because of a change in the environment, the learning team will be able to provide some resources within days to meet the new need.
So if you want to be a learning and development rock star in 2020, start now:
  • Identify what people need to be able to do (provide a competency model). 
  • Let them identify and own what they can and can’t do. 
  • Let them be accountable for closing their own gaps, achieving aspirational goals, and preparing for the next step in their career. 
  • Use that information, and deep awareness of their competency models, to provide competency-based learning with flexible options that reflect the way people learn and make sure it’s easily consumable. 
  • Make it fast and easy by providing one-click access to everything they need, recognizing that you can better serve the audience by linking to options throughout the learning ecosystem, rather than creating it all.

Personiv's Operations Head Helps Company Save P5 Million Annually, Receives his Green Belt Certification

MAKATI CITY, Philippines- January 23, 2017, Personiv Operations Head - Digital Fulfillment, Kelly Liwanag, received his Six Sigma Green Belt certification together with the whole Personiv management committee, after reducing the average processing time of design works in web production from 6.5 hours to an average of 5.1 hours. Not only where they able to save time, on the client side, the team was able to identify a projected annualized FTE expenses savings of 108,720.00 USD, or approximately P5,440,240.08.

Q. What prompted you to take the Six Sigma Workshop? 

A. This is a company initiative that aims to bring about major improvement on how we handle each line of business or business unit assigned to us. We took the Yellow Belt certification with the Operations Supervisors and Operations Manager first and advanced to the Green Belt certification afterwards. For the Green Belt certification, only the members of the mancomm participated.

Q. What Prompted you to start your project?

A. My unit has several processes and I feel there’s a lot of opportunity for the core process which is the web designing and proofreading. If we can improve our processing time, we can be more efficient and do more than our regular productivity rate.

Q. What was your project about?

A. My project title is Reduction of Average Processing Time of Design (BAU) Works in Web Production. Since my unit fails to meet our standard SLA per website, this was a very good opportunity for us to improve on.

Q. How was it like for you, starting up and executing your own project?

A. It was difficult at the beginning. Although we already have the data available in production, we have not used it to target specific areas for improvement. It required the commitment of the whole group to be able to conduct the study properly and achieve the desired goal.

Q. What were the results of your project?

A. We were able to remove unnecessary steps in our process and improve our processing time. After 6 months of conducting the project, the turnaround time for the design process reduced significantly from >6.5 hours to an average of 5.1 hours.
Q. What was the impact of your project to your company?

A. Internally, we were able to save time and work more efficiently by removing processes that pads our processing time. With this, we can do more things with the saved time. On client side, I was able to identify an approximate annualized FTE expenses savings of $ 108,720.00

Q. What was the impact of being a certified Six Sigma Black Belt to you as an individual?

A. The major impact for me is work efficiency.

Q. What would be your message to those who are currently taking / planning to take the Green Belt Program or those who are currently conducting their own projects?

A. Time is an investment. If you are handling a large group and you will study something like this, it would be challenging to complete if no particular timeline is defined. There are processes inside the Green Belt program that are very useful for managing daily production work. I was able to absorb best practices along the way that I can use in managing the team on a daily basis.

MAKATI CITY, Philippines- February 3, 2017, last day of Six Sigma PH’s Belt class (Wave 21), Dick Micah Galeria, gained his Six Sigma Green Belt certification after reducing Process Cycle time by 2 days. Originally 8 days, this reduction resulted to improved CSAT rate, commendations received from clients, an annual cost savings of 287K Pesos, and zero escalations for the whole four months!

On the day of his certification, "Dee" gave the graduating class a few tips to inspire and encourage them to pursue their green belt certification, he also left a few pointers for the wave that can aid them if they do so. 

Luckily for us, he agreed to have a one-on-one interview so that we may be able to inspire more professionals around the world with his story. So, further this article is our interview with Dee, where you can get helpful tips and insights if you are currently pursuing or are planning to pursue Six Sigma Certification.

Q. What prompted you to take the Six Sigma Workshop? 

A. I was looking for new knowledge to expand my skillset. Six Sigma revealed itself to me when I saw the ads from Facebook. After reading and consulting about it, and receiving very positive feedbacks I decided to take the course.

Q. What Prompted you to start your project?

A.
After the program, we became eager to apply the learnings we acquired. So we decided to look into the processes and identify the problems why we're not hitting the service agreement.

Q. What was your project about?

A. The project is all about the reduction of cycle time from 10 days to 8 days processing.

Q. How was it like for you, starting up and executing your own project?

A.The idea is to cascade the learnings and educate the team members to think about improvement. The passion to improve the process should come from them since they are the one who are doing the process. The more they understand what they are doing the more they are engaged.

Q. What were the results of your project?

A. We were able to reduce the cycle time and were able to deliver ahead of the agreed timelines and more importantly, I was able to share the knowledge to the team.
Q. What was the impact of your project to your company?

A. Aside from reducing the cycle time, we are able to improve our CSAT by achieving zero escalation for the past 4 months and receive commendation from the Clients; Equipped the team with improvement skills and motivate them to think more about process and quality improvements; and a projected annual savings expenses of P287, 300 for Over Time work.

Q. What was the impact of being a certified Six Sigma Green Belt to you as an individual?

A. It changed my perspectives in looking at things especially on processes.

Q. What would be your message to those who are currently taking / planning to take the Green Belt Program or those who are currently conducting their own projects?

A. Never quit! Focus on the learnings instead of disappointment’s and issues. Be creative and equip the knowledge that you learned from the program with your own style of facilitation.

Q. Is there anything else that you'd like to share about your experiences?

A. Do not be the “I know ALL” facilitator. Always remember that your goal is set the right path and help team solve the problem. Give your advice if necessary but solicit and extract as much knowledge and information from the team, most of the ideas especially during RCA and solutions should come from them. Executing the action items are easier when solution comes from them.

MAKATI CITY, Philippines- February 3, 2017, last day of Six Sigma PH’s Belt class (Wave 21), Rizza Ramos, gained her Six Sigma Green Belt certification after halving the TAT of claims settlement in an Insurance company in the country.

This improvement brought positive changes to the company such: as Improved customer relationship and company reputation; On-time closing of books; Reduce bottleneck at month end; and, Ease in monitoring claims status & performance.  All of that on top of an estimated soft cost savings of 700K.

Coming up with the right solution should be identified together with the process owners who are experiencing the problem. Q. What prompted you to take the Six Sigma Workshop? 

A. It was an initiative by the Company to deploy Process Improvement mindset and since I was taking on the role as Business Analyst, I was endorsed by my Manager to attend to this Lean Six Sigma program.

Q. What Prompted you to start your project?

A. Basically, this specific project came from the VOC and VOP and was identified as part of the Project Pipeline.

Q. What was your project about?

A. Reduction in TAT of Claims Settlement

Q. How was it like for you, starting up and executing your own project?

A. It was difficult at first because we do not have SLAs for Claims Payment. Also, the project covers 3 cross functions making it challenging to gather all process owners in one meeting as well as change management. Data collected came from multiple sources (systems, excel, estimates)

Q. What were the results of your project?

A. We have identified solutions to streamline the process, monitor performance and establish SLAs, guidelines. The result is a 50% improvement in TAT (22 days to 11 days) during the phase 1 of the improvement.
Q. What was the impact of your project to your company?

A. For the non-financial; Improved customer relationship and company reputation, On-time closing of books, Reduce bottleneck at month end, and Ease in monitoring claims status & performance.

A. It gives you a structured and disciplined approach to solve problems or even implement opportunities for improvement. Improved communication and presentation skills.

Q. What would be your message to those who are currently taking / planning to take the Green Belt Program or those who are currently conducting their own projects?

A. It is easy to eliminate wastes in the process; the difficult part is to identify them. Coming up with the right solution should be identified together with the process owners who are experiencing the problem. They are also the SMEs who can provide you with the solution, learning how to facilitate the brainstorming and supporting it with data is important on our part.

A. I was able to apply the tools and techniques Sir Rex had provided to us and was able to share the same to my colleagues. At first, I was just attending the training because I wanted to have the certification but this training that was led by Sir Rex gave me a good foundation of Lean Six Sigma, together with my Mentors in my previous and current Company I was able to start building my portfolio as a LSS practitioner.

This leads to a decent amount of cost savings of at least P 450,000.00 per year.

Q. What prompted you to take the Six Sigma Workshop? 

A. This was part of a company initiative lead by our very own CEO, David Lesniak, as primary sponsor. The goal is to equip all Personiv leaders with the best tools and knowledge to be effective in providing the best service to our offshore clients. This is in line with Personiv’s branding of People Powered Outsourcing.

Q. What Prompted you to start your project?

A. We launched our pilot back office program late 4th quarter of 2015. This account was transitioned to Personiv and we needed to match the productivity benchmark set by the previous vendor. In addition, volumes were also picking up during the start of 2016 and we are incurring backlog and overtime expenses. We needed to improve the processing time to address the situation.

Q. What was your project about?

A. The project is about reducing the processing time of the New Optimization task under a digital presence back office account from 1.57 units per hour to 0.66 hrs or less by end of August 2016.

Q. How was it like for you, starting up and executing your own project?

A. At first, it felt like an enormous challenge because of the huge percentage of processing time improvement required. The Six Sigma concept also seems to be too complicated to execute for a first-time practitioner. It was overwhelming starting up and executing my own project.
 
Q. What were the results of your project?

A. The processing time for New Optimization improved to 0.61 units per hour from 1.57 UPH and this is equivalent to a cost savings of at least $9,500 worth of overtime cost for the customer.
Q. What was the impact of your project to your company?

A. The improvements brought about by the Six Sigma project solidified the trust and confidence of the client to Personiv as a partner. This also saved our company an estimated manpower cost of at least P450,000 per year.

Q. What was the impact of being a certified Six Sigma Black Belt to you as an individual?

A. Being Six Sigma Green Belt certified provided me practical knowledge and tools to address issues in operations. It is also one of the best morale booster personally which makes you feel that no problem is too big or complicated to be resolved.

Q. What would be your message to those who are currently taking / planning to take the Green Belt Program or those who are currently conducting their own projects?

A. Don’t be afraid of the task at hand because the Six Sigma process will only lead you to success! Part of the process is also empowering your entire team so utilize their talents to your advantage. Teamwork is key and your team members are one if not the most important stakeholders.

Q. If there’s anything else that you’d like to share about your experience, what would it be?

A. The Six Sigma program that we had was simplified and made practical for everyone in our management team. This is important because not all of us have a strong statistical and analytical background specially for myself coming from the creative field.
​To be certified in Six Sigma, one has to complete an actual Six Sigma project and apply process improvement tools, methodology and techniques learned in class.  "That's one reason why companies give high value for Certified Six Sigma individuals.  One does not just attend a program and receive his certification, but has to successfully apply and show proper use of tools and methodology with actual work processes.  One has to earn his Six Sigma certification," Tuozo said.  "If you attend our Six Sigma programs, unlike other training providers, you get continuous support after the program, for no additional cost.  You'll be assigned a Black Belt to help you complete your project," Tuozo added.
